I’ve been a principal for the past 15 years and here are three tips I have for new admin. 1. Listen and Ask Questions First One of your roles is faculty and staff customer service. No one likes a know-it-all new admin. So don’t be that leader. Take time to hear from the faculty and staff. When I started at my current school, I met with every member of the team individually for 10 minute meetings. I listened to people’s biggest headaches and I work with my leadership team to create solutions. Listening and responding to educator feedback gives you the opportunity for some early wins. 2. Align with your Principal Whenever you start your leadership journey, alignment with your principal is important. Leaders need to be rowing in the same direction to make significant progress. So don’t plan in isolation. Get your principal’s feedback on your ideas. Because without your principal’s blessing, your new ideas are destined for disappointment. 3. Put Your Priorities on your Calendar. As a teacher, your schedule is set. First period is from 7:45am-8:45am. You take your lunch break from 11:30am-12:00pm. Time works differently in leadership. There’s more flexibility with your schedule but there’s also more opportunity to waste time on low leverage activities. What I’ve learned is that if it’s not on my calendar, it doesn’t happen. I time block on my schedule to do high priority work. As a young leader, I didn’t do this. I found myself defaulting to frivolous work at the expense of what really needed to happen. Make your calendar a reflection of your priorities! Those are my three tips for new admin. What have I missed? One of the hardest shifts to make as a principal is trusting the systems you built and the people you trained to carry the work with you, not behind you. It’s natural to want things done a certain way. It’s natural to feel responsible for every outcome. And it’s natural to step in when you know you can lead the room well. But here’s the mindset shift that changes everything: Your leadership gets stronger the moment you stop being the only leader. When you let your APs, coaches, and teacher leaders guide the work, you’re not stepping back…..You’re stepping INTO the role you were actually hired for: 👉🏾building a school that doesn’t rise and fall on one person. That’s ego. Not leadership. 🤭 Trusting your team is not about letting go of excellence. It’s about inviting more people INTO it. Trusting your systems is not about loosening expectations. It’s about proving your structure is strong enough to stand. And trusting the leaders around you doesn’t diminish your “authority”. It multiplies your impact. So the next time you feel the urge to take over the agenda, remember this: If you can’t step OUT, your team can’t step UP. Sometimes the most powerful move a principal can make is to let someone else lead. Tag the person you know will lead the room well when you’re not in it.
